Fate/Zero ending

sorry if i'm just being retarded but could someone explain the ending to me?
why did the Grail pick Kiritsugu as the winner when both Kirei and Gil were still alive? or did it not acknowledge their contract in the first place
and when the Grail went full destruction mode,Kirei seemed to believe that that was his wish being granted or did he misread that and the Grail was just furious that Kiritsugu tried to destroy it?
it just doesn't seem that they made the ending clear enough to me

First, both Saber and Gil were alive, but it was Kerry who 'won' his duel against Kirei. The truth of the matter is that Avenger (the entity corrupting the Grail) felt a kind of "kinship" with Kiritsugu (more explicit in the LN) and believed it was him the one who might grant him the means to let Acenger be born in the world.

Then when Kerry told Avenger to sod off, it decided to grant Kirei (who at this point embraced his evil) his wish for destruction and cause the fire, but yes, Avenger was pissed at Kiritsugu and cursed him to a slow and agonizing death with the mud.

Short version: The grail is evil, Kirei was dead but came back alive when Kiritsugu rejected his wish, and Kirei was half correct insofar that the grail was granting his wish it just does that in the worst possible way.

Because the grail is corrupted and doesn't give a fuck.

IIRC you can't understand the ending of fate/zero without having seen fate/Heaven's feel or know what happene in the 3rd holy grail war(the one in zero is the 4th).
if you don't want to watch or read the rest of fate you coul just accept that kiritsugu refused the grail and kirei won, it's not what happened but it makes kin of sense.
but yeah you can't understand zero's ending without context of the rest of the main fate timeline

i just thought that the Grail itself was a conscious entity and told kerry that it's impossible to save the world and offered him instead a happy life with his wife and daughter and he refused to accept that

I didn't really think about the ending that much. I saw it as the corrupted grail granting Kiritsugu with a happy life with Irisevel and Illya. However Irisevel was already gone at that point and Kiritsugu saw the grail as sort of mocking him, so he chose to destroy it. The grail was pissed at Kiritsugu's "betrayal" so released the mud and caused the fire, killing a lot of people, which to Kiritsugu must have been something of a worst nightmare.

The grail granting Kirei's wish makes sense.

The grail usually manifests by 5/7 for the sake of drama.

If you think that's bad, the anime left out basically all of the explanation behind what was going on with Lancelot and what his relevance to Saber's character arc was. After he fucked her wife, Saber insisted on maintaining the image of a flawless king and showed no anger toward him. This literally drove him insane since he was filled with guilt for betraying his king and she didn't appear to even care that he did it. It was what finally made her realize how badly her ideal fucked up her kingdom.

You should watch Unlimited Blade Works if you want to understand it better. Basically, the grail war is a charade. The grail works once enough mana is accumulated from the souls of the dying servants, but only as a monkey's paw (I think Zero shows this pretty well, it offers to save his family but only by sacrificing who knows how many people). It can also open a sea of dangerous courses from above its head. Heaven's Feel explains the reason why this happens in more detail than UBW, but the final movie isn't out yet

Since in Fate, Luck stats means your chances to defy Fate, I find it a bit brilliant that Saber's luck was higher under Shirou than under Kiritsugu.

Also... I find a bit funny that both Kayneth and Tokiomi wanted to have eventually a proper magus vs magus duel and not even fanfics bother to grant them that wish, especially against each other.

That pic was a bonus feature on the Blu-rays that they used to toss in extra exposition that the anime had to leave out. The fact that they had to dedicate one to Lancelot explaining things from his point of view says a lot about what was cut out of the episode.
